Mattress Too Firm or Too Soft? The Symptoms, and How to Fix It

You wake up sore and you suspect the mattress. The harder question is which way it is wrong. Too firm and too soft can both leave you aching in the morning, and the fixes are opposites. Pick the wrong one and you make it worse.

Where it hurts, and when, tells you which problem you have. This is how to read the signs, how to confirm them in ten minutes, and what to try before you spend money on a new bed.

2Places that tell you most: your shoulders and your lower back

The Short Answer

Pain where your body presses into the mattress means it is too firm. Pain where your body is left hanging means it is too soft.

A mattress that is too firm shows up at the shoulders and hips, often with an arm that goes numb, and it mostly troubles side sleepers. A mattress that is too soft shows up as a low-back ache on waking that eases within half an hour of getting up, and it mostly troubles back and stomach sleepers.

“Too firm hurts at the points that touch the mattress. Too soft hurts in the part that hangs between them.”

The Signs, Side by Side

What you notice Points to
A sore shoulder or hip on the side you sleep on Too firm
An arm or hand that goes numb or tingles Too firm
A gap under your waist or lower back when you lie down Too firm
Turning over again and again to get comfortable Too firm
A low-back ache on waking that fades once you are up Too soft
Hips lower than your shoulders, like lying in a hammock Too soft
Effort needed to roll over or get out of bed Too soft
Feeling hot, with more of your body sunk into the surface Too soft

None of these is proof alone. Two or three from the same column is a pattern.

Why Each One Happens

Too firm. Your body is not flat. On your side, the shoulder and hip stick out further than the waist. If the surface will not let them sink, all your weight sits on those two points, blood flow is squeezed, and the waist is left bridging a gap with nothing under it. Lighter people feel this most, because they do not compress the mattress enough to reach its softer behaviour.

Too soft. The heaviest part of you is the pelvis. If the surface gives way under it, the hips drop and the spine bends into a curve it then holds for hours. The muscles of the lower back spend the night working to protect it, which is why the ache is worst in the first minutes after you get up.

Two Tests You Can Do Tonight

1

The Hand Test

For back sleepers
2 minutes

Lie on your back in your normal position and slide a hand under the small of your back.

If the hand passes through with room to spare, the mattress is too firm for you: your lower back is unsupported. If you can barely get your fingers in and your hips feel lower than your ribs, it is too soft. A snug fit, with the hand touching both your back and the mattress, is what you are looking for.

2

The Photo Test

For side sleepers
Needs a helper

Lie on your side as you normally sleep. Ask someone to take a photo of your back from mattress height, then look at the line of your spine from neck to tailbone.

It should be straight and level. If it dips towards the mattress at the waist or hips, the surface is too soft. If your shoulder is propped up and the spine bows towards the ceiling, it is too firm.

✦Use your own pillow. The wrong pillow height bends the neck and changes the whole line. Test with the one you sleep on.

Rule Out the Other Suspects

Before you blame firmness, check four things that produce the same symptoms.

Check these first

  • Pillow height
  • A visible dip in the surface
  • How new the mattress is
  • The base underneath
  • A protector pulled too tight
  • Pain that follows you into the day

The pillow. Neck and upper-shoulder pain usually points at the pillow, not the mattress. It is the cheaper thing to change first. Our pillow guide shows how to match height to your sleeping position.

A dip. If you can see a hollow where you lie, the mattress is worn, not soft. No adjustment fixes that. The other signs are in our guide to when to replace a mattress.

A new mattress. The first weeks on any new surface feel firmer than it really is. Give it 30 days before you decide. We cover what changes in whether a firm mattress softens over time.

The base. Broken or missing slats let a good mattress sag. A mattress on a solid board or on the floor feels firmer than the same one on flexible slats.

And if the pain stays with you through the day, or you have numbness that does not clear after you get up, see a doctor or physiotherapist. That is not a mattress question.

If It Is Too Firm

Add a topper

A few centimetres of softer material on top lets the shoulders and hips sink without changing the support below. This is what a topper is for, and it is the standard fix for a mattress that is sound but hard. Our topper guide explains when it works, and the Natural Latex Topper adds 5 cm of latex.

Loosen what is on top

A waterproof protector stretched tight across the surface stops the comfort layer from giving. Try a night without it.

Give it time, if it is new

If the mattress is less than a month old and each week feels a little better than the last, keep going.

If It Is Too Soft

Check the base first

Look for cracked slats, slats that have slipped out of place, and a missing centre support on a wide bed. Fixing the base is the cheapest repair there is.

Rotate it

Turning the mattress head to foot moves the most-used zone away from your hips. It buys time. It does not reverse wear.

Do not reach for a topper

A topper fixes comfort, not support. Laid over a mattress that is too soft, it follows the same sag and adds one more layer for your hips to sink into.

Skip the plywood

A board under the mattress is the traditional fix, and in a humid climate it is a bad one. It blocks the airflow underneath, and that is how mould under a mattress starts.

If none of that helps, a mattress that is too soft because it has worn out needs replacing. Softness that comes from wear only goes one way.

If Your Mattress Has Adjustable Layers

Some mattresses let you change the firmness after you have bought them. The Original Mattress has three comfort layers inside a zip-off cover, and the order they are stacked in sets the feel.

Too firm: move the soft layer to the top. Too soft: move the firm layer to the top. It takes about five minutes, and each side of the bed is set separately, so one of you can change without the other noticing. The steps are in our guide to the Original Mattress layers.

Frequently Asked Questions

How do I know if my mattress is too firm?

Sore shoulders or hips on the side you sleep on, an arm that goes numb, and a gap under your lower back when you lie flat are the main signs.

How do I know if my mattress is too soft?

A low-back ache when you wake that eases once you are moving, hips that sink lower than your shoulders, and difficulty turning over.

Is it better for a mattress to be too firm or too soft?

Too firm is easier to fix. You can add softness on top with a topper. You cannot add support to a mattress that lacks it.

Can a topper fix a mattress that is too soft?

No. A topper changes how the surface feels. It does not hold up hips that are sinking into the mattress underneath.

Can a mattress that is too firm cause back pain?

It can contribute. If the surface does not let your shoulders and hips sink, the lower back is left unsupported and its muscles stay tense through the night.

How long should I wait before deciding a new mattress is wrong?

About 30 days of sleeping on it every night, unless the pain is sharp or getting worse.

Find the Direction, Then Fix It

Sore where you touch the mattress means too firm. Sore where you are left hanging means too soft. Confirm it with a hand under your back or a photo of your spine, and rule out the pillow, the base and a mattress that is simply new.

Then apply the fix that matches. Softness can be added on top. Support cannot, so a bed that is too soft needs its base checked, and if that is sound, replacing.

Most people who get this wrong treat a soft mattress with a topper. Work out the direction first.
